Quality in mass production is not achieved by inspection, it's created throughout the process. Defining the Standard – From Artwork to Work Instruction

The process of standardization starts long before production commences. All products, including Figurine, Christmas Series ornament and Miniature/Model must be converted from the concept or reference product to a documented production standard. These include surface finish, assembly tolerances, color references (Pantone or physical master samples) and dimensions.

In our facility, all products are accompanied by a formal work instruction which contains all the documentation required for the manufacture of the product, including molding parameters, painting sequence, drying times, assembly and packaging. The instructions are clear, easy to read and written in visual language so that the operators at each station know exactly what is expected. The work instruction is now the one and only source of truth for production, quality control and training. The new operator is trained against the standard, not another operator. This eliminates any variation that would enter the process when it is transferred orally.

Controlling Critical Parameters – Where Quality Is Won or Lost

All steps in the production don't have the same effect on quality. Standardization brings all attention to the critical parameters – the variables which don't controlled lead to defects. For decorative products these normally consist of:

Mould temperature and cycle time

Inconsistent molding conditions are a possible cause of warping, sink marks or lack of fill, due to mold temperature and cycle time.

Paint viscosity and application pressure

These are influenced by the viscosity of the paint and by how much pressure is applied to the paint when it is used.

Drying temperature and humidity

Tackiness, bubbling and poor durability can result from incorrect drying temperatures and humidity.

Assembly torque and fit

Loose or misaligned parts will detract from the final look.

The operators make note of important parameters at specific time intervals; deviations result in corrective action that is undertaken immediately. This real-time control is what makes it possible to make stable mass production instead of batches of good and bad.

Training and Consistency Across Shifts

With the best documented process, if the people performing the process are not consistently trained, then it fails. Variability is seen in multiple shifts, seasonal workers, and line changes in mass production. All operators have been trained and tested on the work instruction of their station at our facility. They need to show up how much they know before working on their own. Refresh training is carried out on a regular basis and updates to the standard are made instantly. Color chips, measurement gauges, and photos of acceptable and unacceptable finishes are installed at each work station to enable the operator to self check their work.

This way, a Home Decoration item created on the day shift will be the same as a Home Decoration item created on the night shift and a Figurine painted in week one will be the same as a Figurine painted in week ten. Documentation, Traceability, and Continuous Improvement

Standardization also is documentation. All productions are documented: Batch numbers, raw material lots, production parameters, and inspection results. Documentation is most important because of the ability to improve over time. Trends are revealed by analyzing data from many production runs – that is, a particular color to take longer to dry, a mold that lasts less than expected, a step that produces more rework.
